Scope confirmed after Data Readiness Assessment
A comprehensive, data-driven assessment of how your business is truly performing across every dimension that shapes how your team operates. We go deep into your financials, your workflows, your team structure, your documentation, your systems, and the operational environment your people work inside of every day. We surface what’s working, what’s broken, and what’s quietly pulling against your growth.
Most leaders know something is off. The Operational Diagnostic exists to bring a trained analytical eye to what’s already in your business and give that feeling a name. We come in to learn how you operate; not just what the numbers show, but how decisions get made, where accountability lives, what knowledge exists only in people’s heads, and what the team’s actual capacity is to sustain change. We work alongside you to build a complete picture of where you are and what it’s costing you to stay there.
The Diagnostic covers six interconnected dimensions of your operation. No single dimension tells the full story. What makes this engagement valuable is the ability to read across all of them and find the connections between what the data shows and how the organization actually functions.
Financial Data
Workflow and Operational Data
Organizational Structure and Role Clarity
Documentation and Operational Infrastructure
Systems, Tools, and Technology Engagement
Team Capacity, Skills, and Operational Environment
If any of these areas are underdeveloped, undocumented, or not yet trackable, we identify that as part of the findings and tell you exactly what needs to be built before that dimension of your operation can be managed effectively.
This is not a survey or a checklist. We work directly with your existing data, documentation, and the people who run your operation. We ask questions, learn how your business operates, and apply an analytical framework to what we find across all six dimensions. The goal is to understand your business on its own terms before drawing any conclusions.
Gaps get flagged. Patterns get named. Root causes get separated from symptoms. And the connections between what shows up in your financials and what’s happening in your team dynamics get surfaced, because in most operations, those connections exist and they matter.
This is a collaborative process. We bring the framework. You bring the knowledge of your business. Together, that produces findings worth acting on.
The deliverables are built to be used by you, with your team, and we walk you through every piece of it.
This engagement is right for you if you are making decisions without complete information, if your team is busy but results aren’t matching the effort, or if you’ve grown past the point where instinct alone is enough. It’s also right for you if you’re preparing for a transition, for example a leadership change, a restructure, an expansion leading to a need for a clear baseline before moving ahead.
Timeline
Most engagements are completed within thirty to ninety days. For larger or more complex organizations, timelines are scoped individually at the start of the engagement. Every diagnostic includes a defined scope and estimated timeline before work begins for no surprises.
Before any dashboard can be built or KPI framework established for your operations analysis, we conduct a Data Readiness Assessment as the first step of every engagement. This is not an assumption that your data is clean or complete — it is a structured process to understand exactly what you have, what condition it is in, and what we need to build or capture before analysis can begin.
For operations analysis, we will need access to your operational reporting, your financial data (budget documents, expense records, AP/AR), and the platforms your team uses to run the business. We assess all three together because operational performance is rarely visible from any one source alone
Effective analysis requires access to your actual systems and data. At the start of every engagement, we will request read-level access to the platforms and reports relevant to your analysis scope. This may include your property management system, accounting platform, project management tools, communication platforms, or existing spreadsheet reports — depending on what the engagement covers.
We treat all data and system access with complete confidentiality. A mutual non-disclosure agreement is standard on every engagement. We do not modify your data or systems without explicit instruction and approval, and we document every access request and action taken.
Your team is already pulling reports from your platforms; manually, automatically, or a mix of both.
We audit what exists, evaluate its accuracy and completeness, identify gaps in what is being tracked, and build forward from your current reporting foundation.
Your platforms are capturing operational or financial data, but it has never been structured into consistent reports or dashboards.
We map what data exists across your tools, assess its quality and consistency, and build the reporting layer and dashboard on top of what is already being captured.
Some of the data needed for meaningful analysis is not being tracked at all; it exists in emails, spreadsheets, memory, or not at all.
We identify what is missing, design a data capture process within your existing tools, and establish the collection standard before building any reporting or dashboard.
Note: The Data Readiness Assessment is included in every analysis engagement at no additional cost. It is the foundation of every deliverable we produce — because analysis built on incomplete or inaccurate data is not analysis. It is guesswork.
This service is designed for real estate business owners, operators, and leadership teams who want an honest, outside-in view of how their organization is actually performing — not just how it feels from the inside.
It is especially valuable for companies at a growth inflection point, going through leadership transitions, or struggling with consistency and accountability across teams or locations. If your financial data is telling a story your leadership has not fully read yet, or if your technology is creating more manual work than it eliminates, this engagement will surface both.
