WHAT THIS SERVICE IS

Every analysis engagement produces findings and a prioritized recommendations list. But the work does not stop when the report is delivered. The distance between a clear recommendation and a real, measurable operational change is where most improvement efforts stall — not because of a lack of intention, but because execution is complex and priorities compete.

Operational Advisory & Support is the ongoing service that bridges that gap. It has two components that work together: an implementation advisory phase and a long-term advisory relationship.

In the advisory phase, we build a detailed implementation plan directly from your analysis findings and walk your team through exactly how to execute it. We do not take ownership of the project or manage your team’s day-to-day work — many of our clients already have a project manager or a business unit lead who will own the execution. What we provide is the plan, the sequencing, the prioritization, and the advisory support to make sure the right things happen in the right order. Your team executes. We make sure they have what they need to do it well.

In the ongoing advisory phase, we maintain an active relationship with your business after implementation — monitoring your KPIs, reviewing your operational data, and providing the analytical perspective your leadership needs on an ongoing basis. This is not a retainer for task work. It is an analytical partnership for the long term.

Implementation Advisory

Delivered as a defined engagement following any analysis. We build the plan — your team executes it.

  • Full implementation plan built directly from your analysis findings and recommendations — milestones, sequencing, dependencies, owners, and timelines
  • Prioritization framework: what to act on first, what to hold, and why — so your team is focused on the changes with the highest operational impact
  • Resource and effort guidance for each workstream so your team can plan capacity realistically before execution begins
  • Risk identification and mitigation guidance before any work begins
  • Advisory sessions throughout the implementation period to answer questions, assess progress, and adjust the plan as needed
  • Change management guidance — helping your leadership communicate changes and prepare your team to adopt new processes, systems, or standards
  • Post-implementation review to assess whether changes are delivering the expected outcomes and identify any follow-on adjustments needed

Ongoing Advisory

Delivered as a monthly retainer following the implementation advisory phase, or following any completed analysis engagement.

  • Monthly review of your operational, financial, and workflow KPI dashboards — trend analysis and early identification of metrics deviating from baseline
  • Monthly operational health summary delivered to leadership
  • Quarterly deep-dive review comparing current performance to post-analysis benchmarks
  • Ongoing maintenance of your operational documentation, SOPs, and reporting templates as your business evolves
  • Direct advisory access for operational questions as they arise — guidance on decisions, process adjustments, system changes, and new initiatives
  • Proactive recommendations based on what the data shows month over month
  • Priority access to additional analysis engagements as your business grows or new operational questions emerge

DATA READINESS & ACCESS: WHAT TO EXPECT

Before any dashboard can be built or KPI framework established for your operations analysis, we conduct a Data Readiness Assessment as the first step of every engagement. This is not an assumption that your data is clean or complete — it is a structured process to understand exactly what you have, what condition it is in, and what we need to build or capture before analysis can begin.

For operations analysis, we will need access to your operational reporting, your financial data (budget documents, expense records, AP/AR), and the platforms your team uses to run the business. We assess all three together because operational performance is rarely visible from any one source alone

Access & Collaboration Protocol

Effective analysis requires access to your actual systems and data. At the start of every engagement, we will request read-level access to the platforms and reports relevant to your analysis scope. This may include your property management system, accounting platform, project management tools, communication platforms, or existing spreadsheet reports — depending on what the engagement covers.

We treat all data and system access with complete confidentiality. A mutual non-disclosure agreement is standard on every engagement. We do not modify your data or systems without explicit instruction and approval, and we document every access request and action taken.

Note:  The Data Readiness Assessment is included in every analysis engagement at no additional cost. It is the foundation of every deliverable we produce — because analysis built on incomplete or inaccurate data is not analysis. It is guesswork.
